I have a lot of TK heavy horsemen, so I'm planning to cut their torsos and glue new skeleton torsos, spears and shields (and skulls with helmets)... Seems like a good and cheep idea to me

Well for black knights I would use Grave Guard torsos instead of skeleton torsos, just to fit better with the existing fluff. Obviously if you have a use for the skeleton legs that wouldnt work with grave guard, do that. And if the spears are the issue, you could use all grave guard bits except for spears(which you could use if you have any left over from a skeleton regiment) and then you also have some close combat skeletons.

Mine are empire knights with GG upper halves. I'm still trying to scrape time to make them, but I've cooked one up and it didn't look too bad/out of scale, whatever. Attach some of the skelly spear heads to the empire lance shafts and it looks nice. Still considering GSing the legs to look less "clean", perhaps a tattered robe. A nice spectral looking paintjob for the mounts and Viola'!
